Building a Cost-Per-Mile Maintenance Budget

Cost per mile (CPM) is the number that tells you whether a truck is making money or quietly losing it. Maintenance is a big, controllable slice of it — and tracking it turns maintenance from an unpredictable headache into a managed line item.

What cost per mile is

CPM is total cost divided by miles run. Fleets break it into buckets — fuel, driver, insurance, equipment, and maintenance/repair — so they can see where the money goes. The maintenance CPM is simply your total maintenance and repair spend over a period divided by the miles those trucks ran.

Why it’s the number that matters

A truck can look busy and still lose money if its CPM is too high. Tracking maintenance CPM lets you:

  • Spot the problem trucks. One unit with a CPM far above the others is telling you it’s time for a major repair decision or replacement.
  • Budget accurately. Knowing your CPM lets you forecast maintenance spend against planned miles instead of getting blindsided.
  • Make repair-or-replace decisions. When an aging truck’s maintenance CPM climbs past the cost of a newer truck’s payment-plus-maintenance, it’s time to cycle it out.
  • Price your work. You can’t quote freight profitably without knowing your true cost to run a mile.

How to build it

  1. Capture every maintenance dollar — PM services, repairs, tires, parts, shop labor, road service. Tie each cost to a specific truck.
  2. Track miles per truck (telematics or odometer logs).
  3. Divide and trend. Calculate CPM per truck and for the fleet, and watch the trend over time, not just one month.
  4. Separate PM from repair. Tracking scheduled maintenance vs. unplanned repair shows you whether you’re investing in prevention or paying for failures.

How preventive maintenance lowers CPM

This is the key insight: planned maintenance is far cheaper than unplanned failure. A roadside breakdown costs the tow, the premium road-service labor, the downtime, and the missed load — often several times the cost of the same fix done on schedule in the shop. Fleets that invest in disciplined PM consistently run a lower total CPM because they trade expensive surprises for predictable, cheaper scheduled work. The repair bucket shrinks faster than the PM bucket grows.

Make it routine

Tracking CPM only works if the data is captured consistently. Tie every cost to a unit, review the numbers regularly, and act on the outliers.
